If an AI assistant books appointments but sales do not improve, measure the whole funnel: suitable enquiry, qualified conversation, valid booking, attendance, sale and contribution after costs. More appointments can still mean more unsuitable prospects, no-shows or work for an already overloaded team.
Booking volume is an activity measure. Business value requires an outcome.
Agree what counts as qualified
Define the service, location, timing and basic requirements that make an appointment suitable. Do not let the assistant reject people using vague or sensitive assumptions. Keep qualification relevant to the business service and allow human review for exceptions.
For a contractor, a booked assessment outside the service area may have no value. For a consultant, a meeting about a service you do not offer creates work without a likely sale.
Separate booked from attended
Track confirmations, reschedules, cancellations and attendance. Check reminders, calendar availability and instructions. Make rescheduling easy and stop reminders after cancellation.
If appointments are booked at times your team cannot honor, repair the calendar rules. Stronger sales scripts will not fix an invalid booking process.
Review the sales handoff
Staff should receive the prospect's question, the assistant's answers and the next step already agreed. Review whether the AI promised an incorrect price or capability that creates disappointment during the appointment.
Ask sales staff which information is consistently missing. Add only questions that help the conversation, rather than making booking unnecessarily difficult.
Calculate funnel rates consistently
Use unique eligible enquiries as the starting denominator. Then report qualified enquiries divided by eligible enquiries, attendance divided by valid bookings, and completed sales divided by attended appointments. Keep periods and source attribution consistent.
Hypothetical example: forty bookings produce twenty attended appointments and four sales. Attendance is 50%, and attended-to-sale conversion is 20%. Calling this a 40-sale result would hide both the no-show and conversion gaps.
Evaluate contribution and workload
Count revenue from completed sales, subtract relevant delivery costs and include the assistant's operating costs. Check whether staff spent more time correcting poor bookings. Separate all observed revenue from estimated incremental revenue.
Compare against a baseline or a suitable test period, recognizing seasonal changes and different lead sources. A before-and-after result alone does not establish that the assistant caused the change.
Improve the weakest stage first
If qualified enquiries are low, inspect targeting and qualification. If attendance is weak, inspect booking friction and reminders. If attended prospects do not buy, inspect offer fit, expectations and sales follow-through.
CMH Consultancy can help map these events into a useful dashboard. Bring appointment outcomes and completed-sale records so the review measures what the system contributes, rather than celebrating a busy calendar.
